You have people.

Plenty of them.

Your church is not empty. Your departments are not empty. There are names on the workers' list. There are people sitting in those meetings every month.

And yet…

You are still doing almost everything alone.

You wake up before everyone. You go to bed after everyone. You carry the prayer burden. You think about the service structure. You call the visitors. You follow up on the absentees. You plan the outreach. You think about the music. You worry about the children's church. You handle the finances mentally. You pray for the members by name.

And in the back of your mind, every single Sunday, there is a question that you are almost too ashamed to say out loud:

"Why does it feel like I am the only one who truly cares?"

You look at your ushers, and some of them arrive late β€” smiling like nothing is wrong.

You look at your follow-up team, and visitors from three Sundays ago have never been called.

You look at your media team, and they are rushing at the last minute again β€” because nobody prepared in advance.

You look at your department heads, and some of them need to be reminded every week about duties they have been doing for two years.

"Lord, am I doing something wrong?"

You have corrected. You have encouraged. You have begged. You have shouted. You have cried in private. You have fasted and prayed that God would change these people. You have preached vision Sunday after Sunday.

And still…

Some of them nod during the sermon. And return to the same behaviour the following week.

Some of them say "Pastor, I'm with you" β€” and disappear when the real work begins.

Some of them have been in your church for seven years and still serve like a first-year visitor.

"Is it me? Is it them? Is something broken that I cannot see?"

You wonder sometimes if other pastors are going through the same thing. You do not say it at minister's conferences. It sounds too vulnerable. But in your heart, you know the truth:

The work is too heavy. And the workers are not carrying enough of it.

You did not enter ministry to burn out. You did not receive the call so you could carry the entire church on your back while others watched.

God designed ministry to be carried by many, not by one.

Paul had Timothy. Moses had Joshua. Jesus had twelve disciples. Every great ministry in history had trained, committed, vision-carrying people around the leader.

But right now, in your church, that is not what you have. And you are tired of pretending it does not hurt.

Drop everything you are doing right now and listen to every word I am about to say.

"Because I am about to share with you a simple 6-month system that completely changed the worker culture in my ministry β€” and it can do the same for yours."

This method is not new.

It is not something invented in a seminary or a leadership conference. It has been tested in the real, dusty, beautiful, chaotic world of African ministry β€” in small churches with no budget, in big churches with big problems, in house fellowships, in city assemblies, in village gatherings.

It was handed down through generations of faithful ministry β€” quietly, from one leader to another β€” until one old man of God sat me down one evening and refused to let me leave until I understood it.

My name is Pastor David Oluwaseun.

First thing you should know about me: I am NOT a church growth consultant. I am not a leadership coach with a certificate from America. I am not someone who only reads books about ministry but has never cried at 2am because workers let the church down again.

I am just a pastor from Osun State who spent the first fifteen years of ministry doing everything alone β€” wondering why God gave me workers who did not work. A pastor who made every mistake in the book. A pastor who shouted from the pulpit, begged in workers' meetings, and still watched his team shrink in commitment every year.

Until everything changed.

Let Me Take You Back to 2009...

I planted my church in Osogbo, Osun State, in 2004 with nothing but a rented one-room hall, twelve plastic chairs, and a burden so heavy I could barely sleep at night.

By 2009, we had grown to about 180 members. People were coming. People were getting saved. God was moving. From the outside, everything looked good.

But from the inside?

I was collapsing.

How the Problem Started

As the church grew, I needed more workers. People volunteered. People were assigned. Departments were created. I thought: "Good. Now I can share the load."

But what happened instead was this:

The more workers I had, the more problems I had to manage. The choir leader was fighting with the media coordinator. The ushering team had three people who came on time and six who came whenever they liked. The follow-up team had names, but nobody was making calls. The children's church teacher had been teaching the same lesson for three months because she did not know how to prepare a new one.

And me? I was running from department to department every Sunday, fixing problems that should never have existed in the first place.

"I feel like a one-man army," I told my wife one night. "I have thirty workers and I am still alone."

She looked at me and said something I will never forget. She said: "David, maybe the problem is not the workers. Maybe nobody has ever taught them what carrying a vision actually means."

I dismissed it that night. I thought it was too simple an answer.

I was wrong.

The Emotional Cost

By 2011, I was irritable at home. My children barely saw me happy. My wife walked on eggshells around me on Sunday evenings because she never knew what problem from church I was bringing home with me.

I lost weight. Not because of fasting. Because of worry.

I sat in ministers' conferences and smiled. Preached boldly on Sundays. But privately, I was screaming inside. The church was growing in numbers but shrinking in strength.

Workers were leaving. Some gave excuses. Some just stopped coming. The ones who stayed were tired and resentful. And the new ones who joined quickly picked up the same lukewarm culture.

"God, what is wrong with my people?"

I kept asking the wrong question.

The right question was: "God, what is wrong with my system?"

The Breaking Point

December 2012. We had a major Christmas outreach planned. Flyers printed. Hall booked. Food arranged. Evangelism teams ready β€” or so I thought.

The morning of the event, I arrived at the venue at 7am. By 9:30am, only four of my twenty-two confirmed workers had shown up.

Four.

I sat in the empty hall with the sound system nobody had come to set up, looking at flyers stacked on a table, and I wept. Not small tears. I wept like a man whose heart had been broken one time too many.

I called the department heads one by one. Excuses. Every single one had an excuse. One had a family emergency. One forgot. One said he thought it was next week. One did not pick up the call.

I drove home that afternoon. Called off the event. Felt something die inside me.

That night, I almost wrote a resignation letter.

"Lord, if this is how ministry is supposed to be, I cannot do it anymore. I am finished."

Everything I Tried That Did Not Work

Let me tell you the things I tried before I found the solution. Because I know some of you have tried these same things:

1. I begged them. I made passionate, emotional appeals every workers' meeting. I shared the vision with tears in my eyes. For a week, they would come early and serve with energy. Then it faded. Within two Sundays, everything returned to normal.

2. I threatened them. I announced that anyone who missed workers' meeting three times would be removed from their department. Three workers left the church entirely. The rest stayed β€” but now they served with resentment, not love.

3. I bought books and shared them. I bought leadership books, printed summaries, and gave them to department heads to read. Out of twelve copies, I found four of them unopened six months later under a chair in the meeting room.

4. I sent them to conferences. I paid for some of my leaders to attend ministry development conferences. They came back excited for two weeks. Then the excitement died and nothing changed structurally.

5. I restructured the departments. I changed names, changed titles, changed department heads. The same problems followed the new faces. Because the problem was never the structure β€” it was the spirit.

6. I fasted and prayed and declared that God would change them. And God answered β€” but He told me something I was not ready to hear. He said: "David, I gave you the responsibility to train them. I gave you the assignment of a pastor, not just a preacher. You cannot pray away a training deficit."

That prayer broke something in me. In a good way.

The Chance Encounter That Changed Everything

February 2013. My pastor, a 71-year-old man of God named Apostle Emmanuel Adeyemi β€” one of the founding fathers of Pentecostal ministry in Osun State β€” called me to his home in Ede.

I had not seen him in almost a year. I thought it was just a routine pastoral visit. I brought a small bag of fruits and went to greet him.

But when I sat down in his small, book-filled parlour, he looked at me the way only a man who has seen many things can look β€” deep and quiet and patient. And he said:

"David, you look like a man who has been trying to light a fire with wet wood."

I laughed. But it was the truth.

I told him everything. The outreach that failed. The workers who disappointed me. The exhaustion. The near-resignation. He listened without interrupting β€” something rare for a man of his stature.

When I finished, he was quiet for a long time. Then he leaned forward and said something that redirected my entire ministry:

"My son, you have been trying to get fruit from a tree you have never properly planted. You cannot demand harvest from workers you have not trained. You have given them positions but you have not given them transformation. A worker without transformation will always frustrate a vision β€” not because they are wicked, but because they have never been properly built."

He stood up and went into his bedroom. He came back with an old, handwritten notebook β€” yellowed pages, ink faded in some places, margins filled with scribblings.

"This is what I used," he said, placing it in my hands. "Thirty-two years ago, when I had the same problem you have now, God gave me this system. I called it a 6-month worker transformation β€” not because you change people in 6 months, but because you lay a foundation in 6 months that gives them the framework to carry the work for a lifetime. Take it. Use it. And stop crying over workers who are only doing what untrained people do."

I did not fully believe him. Honestly.

"It sounds too simple," I thought on the drive home. "If it was this straightforward, why wasn't it working for me already?"

But I was desperate enough to try.

The First Few Months β€” Nothing Much Happened

I started in March 2013. I called my workers together and told them we were going to do something different. I told them I was not going to shout or beg anymore. I told them we were going to learn together.

The first month, I taught vision. Just vision. Why we exist. What we are called to do. I made it simple enough for the cleaner to understand it and the choir master to recite it.

Nothing dramatic happened at first. People sat. They listened. Some nodded. Some looked bored. I pressed on.

Month two: I taught heart. Service as worship. Why attitude in ministry matters. I shared stories. I prayed with them. I stayed after the meeting and talked to individuals privately.

Still β€” no fireworks. I almost quit the system twice. "It's not working, David. You are wasting your time."

But around week six of month two, something quietly shifted.

The Breakthrough

A Sunday morning. Third service was about to begin. I was still in my office praying when I heard a sound I had almost forgotten β€” the sound of workers organising themselves without being told. Without being begged. Without me standing at the door managing everything.

I looked out through the window.

The ushers were already in position β€” early. The media team was testing equipment β€” thirty minutes before service. The follow-up coordinator was reviewing her list. Two of the department heads were praying together in a corner.

I stood at that window for a full minute. Tears ran down my face without me realising it.

Not because something dramatic had happened.

But because something ordinary had happened for the first time in nine years of ministry.

My workers showed up. Ready. Without anyone pushing them.

That Sunday, a visitor came in β€” a well-dressed man from Lagos who told me after service that he had visited over twenty churches in the last year looking for a church to call home. He said: "The spirit here is different. The workers made me feel like I was expected. Like they were genuinely happy I came. I want to come back."

He became a member. He is still there today.

My Wife Noticed First

I came home that Sunday evening and my wife looked at me and said: "David… you look different. You look like you used to look when we first started the church. When you still had joy."

I told her what happened.

She sat down, covered her mouth, and said: "Ah. God is faithful."

Within the next two months, the change became unmistakable. Workers were calling me to ask, "Pastor, what else can I do to help?" β€” instead of me calling them to chase them about their duties. Department heads were submitting reports before I asked. Visitors were being followed up consistently. The church began to grow β€” not just in Sunday attendance, but in depth.

By month six, I commissioned the workers publicly in a Sunday service. I called them forward. I prayed for them. I released them. And I watched grown men and women weep β€” because they finally understood what carrying a vision means.

What Happened to Others Who Tried It

I did not keep this system to myself. Over the years, I quietly shared it with pastors in my network β€” mostly over phone calls and ministers' meetings. The results were consistent:

Pastor Bode from Ibadan told me: "David, within four months, I stopped dreading Sunday. My workers changed before my eyes. I did not even have to change many of the people β€” I had to change the system."

Sister Funmilayo β€” a women's leader who runs a ministry in Ijebu-Ode β€” called me in tears one afternoon and said: "My women's group is unrecognisable. They organise meetings without me. They pray for each other. They carry each other's burdens. I don't know what you put in that notebook, but it works."

Pastor Emeka from Anambra adapted the system for his context and told me three months later that his workers' meeting attendance had gone from 40% to over 85% consistently β€” without any threats or pressure.

After years of requests, I finally decided to do one thing.

I packaged it.

I had been answering individual WhatsApp messages and phone calls for years. Pastors calling at 11pm asking for advice on workers. Ministers sending long voice notes describing the same frustration I once felt. Leaders across Nigeria, Ghana, and beyond β€” all dealing with the same wound.

I could not respond to everyone individually. So I did what Apostle Adeyemi's notebook did for me β€” I packaged everything into one clear, simple, complete guide.

Everything. The full 6-month system. The monthly topics. The weekly teaching outlines. The templates for workers' meetings. The correction framework. The commissioning service plan. The worker commitment tools. The evaluation forms. Everything Apostle Adeyemi gave me, plus twelve years of my own testing, refinement, and real church experience.

I put it all into one PDF you can read on your phone and use in your next workers' meeting.

As a women's ministry leader, I was frustrated beyond words. My women were wonderful β€” but nobody took ownership. I was about to reduce my church workers from 40 to 15 because I felt the rest were just occupying space. My friend sent me this guide and said "Read it first before you cut anybody." Brethren β€” after reading chapter 3 alone, I understood that the problem was mine. I had workers with potential that I never properly trained. The sonship framework changed everything. 3 months later, I still have 40 workers β€” and now I actually need more.
