Your associate pastor means well but cannot articulate the vision the way it needs to be articulated. Your members want to serve but do not know what to do. You are the engine — and you are running out of fuel.

This method did not come from a seminary textbook. It did not come from a conference keynote or a foreign ministry model that does not fit our African church context.

It came from decades of real ministry — from men and women who built churches with no salary, no projector, no fancy building, and no imported strategy. They built with people. With relationship. With a structure that was simple enough for anyone to lead.

Those churches still stand today. And they are still multiplying.

My name is Pastor Emeka Adeyemi. And before I go any further, I want you to know something important: I am not a church growth consultant. I am not a celebrity pastor with thousands of followers online. I am simply a man who spent over thirty years planting churches — struggling, failing, learning, and eventually finding what actually works — in the context of real African ministry.

Let me tell you the whole story.

I planted my first church in 1993 in a rented room in Mushin, Lagos. Fourteen people. Three plastic chairs and eleven people sitting on mats. But the fire of God was in that room — I can tell you that much.

By the grace of God, within two years we had grown to about eighty members. We moved to a bigger hall. People were getting saved. Miracles were happening. I was convinced that by the year 2000, we would be a church of one thousand.

That did not happen.

We plateaued at around one hundred and forty members and stayed there for almost six years. Six years of Sunday to Sunday ministry with no real multiplication. Visitors would come and leave. Converts would be won but not retained. Leaders would emerge but burn out within months. I was doing everything — preaching, counselling, hospital visitation, naming ceremonies, weddings — everything. I was the church. And that was the problem.

I remember one evening sitting alone in my car after a very long Sunday. My wife knocked on the car window and asked if I was coming inside. I told her I just needed five minutes. I sat in that car for forty-five minutes, staring at nothing. I was not sad. I was not angry. I was just... empty.

That was my breaking point.

I had a friend — a senior pastor named Baba Solomon — who had been in ministry since before I was even born again. He was in his late sixties. His church was not large by worldly standards, maybe three hundred members. But those three hundred people were like an army. They were discipled. They knew the Word. They led their neighbourhoods. Every year, two or three new churches were birthed from his congregation.

I visited him one Thursday afternoon. He made us tea. And after I finished explaining my frustration, he looked at me calmly and said something I will never forget.

"Emeka, the problem is not your members. The problem is that you have not yet given them a structure they can carry. A shepherd does not carry his sheep. He builds fences that guide them."

He poured more tea and continued.

"The early church grew not because of one anointed man. It grew because of small groups — house to house, day to day, breaking bread, sharing the Word. That pattern has never changed. We just forgot it."

I drove home that evening thinking he was being too simple. I had tried small groups before. Several times.

Here is what I had tried — and why each one failed:

1. Zone meetings. I divided the church into zones by geography and asked zone leaders to hold weekly meetings. It lasted eight weeks before zone leaders started missing meetings and making excuses. There was no clear curriculum. No accountability. Leaders did not know what to do in those meetings.

2. Home fellowship groups. I assigned members to existing church members' homes on a rotation basis. It was confusing, attendance dropped, and members complained that the groups did not feel like real fellowship — just awkward gatherings.

3. Discipleship classes. I ran a twelve-week discipleship class for new members. Excellent content. Poor retention. By week four, attendance had dropped from forty to nine. And the nine who finished never really went on to lead anything.

4. A cell ministry conference. I paid a significant amount to attend a cell church conference in Abuja. The material was excellent — but it was designed for a different kind of church, in a different kind of context. When I came back and tried to apply it, my associate looked at me and said, "Pastor, our members cannot do this." He was not wrong.

5. Importing a cell model from a South Korean ministry. A well-meaning church member gave me a book on the G12 cell structure. I studied it. I tried to implement it. My leaders were confused. The language was foreign. The process was too complex for part-time volunteers who were managing jobs, families, and their own spiritual growth at the same time.

Every single one of those attempts ended the same way — with my members discouraged and my own faith shaken.

Three months after my visit to Baba Solomon, I went back to him. This time, I went as a student. I asked him to show me exactly how his church's cell structure worked — not theoretically, but practically. Week by week. Day by day.

He agreed. And over the next two months, he walked me through something that looked almost embarrassingly simple.

"The reason most pastors fail at cell ministry," he told me, "is that they start with a system. They should start with a person. Find one faithful person. Not the most talented — the most faithful. Train that person for thirty days. Let them carry one meeting. Then find another. That is how it begins."

He gave me a framework — a 60-day sequence with specific assignments for each week. Week one through eight. Each week building on the last. Each step designed to be simple enough that an ordinary church member with no formal training could follow it.

There were no complicated terms. No imported jargon. Just clear, practical, biblically rooted instructions adapted to the African church reality.

I went home and told my wife: "I think this is it. But it looks too simple."

She said: "Emeka, everything God does is simple. We are the ones who make it complicated."

I laughed. She was right.

I started the following Sunday. I called three people — not my most gifted members, but my most available and most faithful ones — Brother Tunde, Sister Ngozi, and Brother Chukwuemeka. I told them I wanted to train them for thirty days to lead a cell meeting. Nothing more, nothing less.

The first two weeks were quiet. I almost stopped. One Sunday I arrived at Tunde's house for our training meeting and found only him there. The other two had sent apologies. I sat in that sitting room and asked God whether this was going to be another failed attempt.

But I continued.

By the third week, something shifted. Tunde called me on a Wednesday morning — excited, speaking fast. "Pastor, I led the sharing time at my area meeting last night and three people opened up. One man cried. His wife has been ill for weeks and nobody in the church knew. We prayed for him and he said he felt like a burden had been lifted."

That was the breakthrough moment. Not a miracle. Not a crowd. Just one man — a bus driver by profession, no theology degree — leading a room of six people and creating the kind of encounter that Sunday service rarely produces.

That was Week Three of the 60-Day framework.

By Day 60, those three cell leaders had each multiplied their groups. Tunde's group had grown to eleven people and he had identified two leaders from within. Sister Ngozi's group had a woman from her neighbourhood who was not a church member — and by the end of the 60 days, that woman had given her life to Christ and was attending church every Sunday.

My associate pastor came to my office one afternoon and sat down slowly. He looked different — lighter. He said: "Pastor, I do not know exactly what you have been doing in those houses. But the church feels different now. It feels like it is alive again."

One of the elders' wives pulled me aside after service and said: "Daddy, my husband has not been this excited about church since the early years. He comes home from cell meeting and he is still talking about it at midnight."

Within eight months of implementing this 60-day framework, our Sunday attendance had grown by over forty percent. But more importantly — we had leaders. Real leaders. People who could hold the church in my absence. People who would have told me a year earlier, "Pastor, me? I cannot lead anything."

That framework changed my ministry. And I have since shared it quietly with eighteen other pastors across Lagos, Abuja, Enugu, and Port Harcourt. Every single one of them who followed it — not the ones who modified it, not the ones who partially applied it, but the ones who followed it — has seen their cell ministry come alive.

And now I have decided to stop sharing it only with people who happen to know me personally.

My schedule does not allow it. And the truth is — I am not the one who should be doing this work in your church. You are.
